There is a tax being levied on women in leadership that does not appear on any pay stub. It does not show up in a job description. It is never discussed in a performance review, and it almost never leads to a promotion. But it is real, it is measurable, and it is costing women something they cannot get back: time, energy, and the career momentum that comes from spending both on the right things.
It has several names. Invisible labor. Non-promotable work. Office housework. The managerial tax. Whatever you call it, the pattern is the same: women are doing significantly more of the work that keeps organizations functioning and cultures intact, while men are accumulating more of the work that actually advances careers.
And in 2026, the data on what this is doing to senior women is the most stark it has ever been.
What the Research Shows
McKinsey and LeanIn.org’s 2025 Women in the Workplace report, the largest annual study of its kind in corporate America, found that approximately 60% of senior-level women report frequently feeling burned out, compared to around 50% of senior men in equivalent roles. That is not a small gap at the top of the career ladder. It is a ten-point difference among the most experienced, most accomplished women in the workforce. And according to McKinsey, it is the highest burnout level among senior women recorded in the past five years.
Separate research on non-promotable tasks, documented extensively by Carnegie Mellon academics in their landmark work on the subject, found that women spend approximately 200 more hours per year on these tasks than their male counterparts. That is five additional weeks of work annually. Work that does not move the needle on performance reviews, does not generate the visibility that leads to sponsorship, and does not build the track record that drives promotion.
Women managers are also consistently more likely than men to take on a specific category of invisible labor that has exploded in recent years: DEI work, mentoring junior colleagues, providing emotional support to team members, managing group dynamics, and speaking out against discrimination. McKinsey’s data is explicit that women do more of this work than men across the board, and that relatively few companies formally recognize it in compensation or advancement decisions.
Why It Happens and Why It Compounds
The assignment of invisible labor to women is not purely accidental, and it is not entirely malicious. It emerges from a combination of societal conditioning, unspoken organizational expectations, and the dynamics of who gets asked and who says yes.
Research consistently shows that when an invisible task needs doing, it is more likely to be directed at a woman. Taking notes. Organizing the offsite. Checking in on the struggling colleague. Planning the farewell party. Running the diversity committee. Onboarding the new hire. None of these are trivial. All of them matter to the organization. None of them appear in the criteria for the next promotion.
The trap is compounded by the social cost of refusal. Studies published in Harvard Business Review found that when men decline non-promotable tasks, they face little social backlash. When women decline the same tasks, they are more likely to be perceived as lacking team spirit, being difficult, or failing to support their colleagues. The penalty for saying no is higher for women, so women say yes more often, and the gap widens.
Over time, the math is brutal. Every hour spent on invisible labor is an hour not spent on the high-visibility, strategically aligned, revenue-generating work that gets noticed, rewarded, and promoted. As Gallup’s 2026 data on manager engagement noted plainly, female managers carry disproportionate informal workloads including emotional labor, conflict mediation, and mentoring requests that fall well outside their formal job descriptions. When engagement among female managers drops sharply, as it did in 2024 and 2025, it typically signals that the informal tax has become unsustainable.
The Career Cost in Real Terms
The invisible tax does not just cause burnout. It shapes entire career trajectories.
When women are spending 200 more hours a year on work that does not count, they have proportionally fewer hours for the work that does. Men accumulate more high-profile projects, more strategic responsibilities, more face time with decision-makers, and more of the experience that builds the case for promotion. Women accumulate more goodwill, more gratitude, and more of the exhaustion that makes the next opportunity feel like one more thing to carry.
This is part of why the broken rung persists despite years of attention. It is part of why senior women burn out at higher rates. It is part of why, for the first time in the history of the McKinsey study, women at the entry level now report lower desire for promotion than men. Not because their ambition has faded, but because, as McKinsey notes directly, even highly motivated women may become discouraged when faced with limited support and competing demands on their time.
The invisible tax is one of the most significant drivers of those competing demands. And it is almost never named as such.
What You Can Do About It
The structural solution is organizational: companies need to track who is doing what, redistribute invisible labor deliberately, and formally recognize the cultural and human work that actually keeps teams functional. A small number of companies are doing this. Most are not.
But there are individual moves available right now that make a meaningful difference.
Name it before you take it on. The moment you recognize a non-promotable task being directed your way, pause. Ask yourself whether this is the best use of your time relative to your goals, whether someone else could do it, and whether you are being asked because you are capable or because you are convenient. That small act of conscious evaluation changes the pattern over time.
Keep a visible record of your high-impact contributions. Invisible labor thrives in the absence of documentation. Maintain a running account of your promotable accomplishments: the clients you won, the initiatives you led, the revenue you generated, the problems you solved. Bring these into every performance conversation. Do not let the invisible work crowd out the story of the visible work.
Negotiate the terms of your cultural contributions. If you are doing DEI work, mentoring, or community-building inside your organization, it should be recognized formally. Ask for it to be included in your performance review criteria. Ask for it to count. Organizations that say this work is important but do not measure or reward it are benefiting from it at your expense.
Create conditions that redirect the flow. Senior women and founders who are building their own teams have the most leverage here. Deliberately distribute invisible labor across your team by gender. Name the work, track who is doing it, and ensure that cultural contributions are valued visibly, not just privately. What you model becomes the norm.
The Bigger Picture
The invisible tax is not a personal failure. It is a structural feature of most workplaces, and it has been loading onto women for as long as women have been in professional settings.
What is different in 2026 is that the cost has become impossible to ignore. The burnout numbers are the highest ever recorded. The disengagement data is moving in the wrong direction. The women who have done everything right, built experience, earned credentials, taken on leadership, and shown up fully for their organizations, are the ones most likely to be quietly paying the highest bill.
Naming the tax is the first step to stopping it. For yourself, for the women on your team, and for the organizations that are burning through their best people without understanding why.
